AI Strategy · vCAIO Advisory
Most companies don't need a full-time CAIO.
They do need someone thinking about AI strategy.
vCAIO is an embedded executive-advisory function. Quarterly board-level visibility. AI roadmap that ties to business outcomes. The strategic partner without the full-time hire.
What is a Virtual Chief AI Officer (vCAIO)?
Modeled on the vCIO function in the MSP industry. Strategic advisor on AI direction, vendor selection, organizational AI maturity, board reporting, and capability building. Not a deployment engineer. Not a project manager.
The role exists because mid-market businesses now have the same strategic AI questions as Fortune 1000 companies, but without the headcount-justification to hire a full-time Chief AI Officer. The vCAIO answers those questions on a fractional basis.
Owners and operators get executive-level AI thinking without paying for a full-time executive. The compliance and vertical context comes built-in because the vCAIO sits inside Unió Digital's broader operating practice, not parachuted in from a consulting firm.
Three engagement shapes.
Most clients start with the workshop. It validates fit before retainer.
Entry
Single Workshop
Operational Discovery Workshop (half-day) or AI 2x2 Workshop (60-90 minutes). Output: prioritized initiative roadmap and a recommendation on whether vCAIO retainer makes sense.
- One facilitated session
- 5-10 page readout
- 12-month initiative roadmap
Recurring
Quarterly Advisory
Four strategic sessions per year plus ad-hoc support between sessions. Quarterly board-ready report. Mid-quarter check-ins for time-sensitive vendor or governance questions.
- 4 quarterly strategy sessions
- Quarterly board-ready report
- Ad-hoc executive support
- Annual roadmap refresh
Premium
Embedded vCAIO
Monthly executive-advisory retainer. Board-level deliverable each month. Active capability roadmap. Visionary-level operator engagement on top-tier accounts (Ryan participates personally where the relationship justifies it).
- Monthly executive sessions
- Monthly board deliverable
- Active capability roadmap
- Visionary engagement available

Who hires a vCAIO?
Owners and executive teams in mid-market businesses where AI is becoming material to strategy, but not yet headcount-justified. Mining, construction, healthcare, and professional services.
Right fit
- Mid-market business with leadership team capacity for quarterly strategy
- Board or owner-operator structure with appetite for AI as strategic topic
- AI is becoming material to operations, vendor selection, or competitive position
- Regulated industry or board-level scrutiny that demands documented thinking about AI
Probably not the right fit
- Small business below 30 employees with no leadership team to convene
- Looking for someone to "do AI" rather than help leadership think about AI
- Already employs a Chief AI Officer or VP of AI
- Tactical deployment work needed (use Managed AI or Microsoft Copilot pages instead)
Why Unió Digital for vCAIO advisory.
Operator's perspective at board level
vCAIO advisory from someone who actually runs AI programs day-to-day, not a consultant rotating between client decks. Board reporting backed by operational reality.
Multi-vertical experience
Mining, construction, healthcare, professional services. Pattern-matching across verticals beats deep-but-narrow advisory in most strategic conversations.
Visionary-level operator engagement
For top-tier embedded engagements, Ryan Gyure (Unió Digital Visionary) participates personally. Founder-to-founder strategic conversation when the relationship justifies it.
vCAIO Advisory: FAQs.
What does a vCAIO engagement cost?
Pricing is bespoke at this stage. Single workshops typically run in the $2,500 to $15,000 range depending on scope (60-90 minute AI 2x2 vs half-day Operational Discovery). Quarterly Advisory and Embedded vCAIO retainers price based on team size, board cadence, and complexity. The free assessment covers what shape and price point fits your situation.
How is this different from our existing vCIO?
vCIO advises on IT strategy: infrastructure, software stack, roadmap, vendor management. vCAIO advises specifically on AI strategy: governance, vendor selection, capability building, organizational AI maturity, board-level reporting. The roles complement each other. For Unió Digital clients, the two functions coordinate explicitly so the technology and AI roadmaps stay aligned.
What gets reported to our board?
Tailored to your board's appetite. Typical content: AI risk exposure and mitigation status, capability roadmap progress, vendor relationships and breach activity, regulatory developments affecting your business, AI use case pipeline with status and ROI tracking, organizational maturity scoring. Format ranges from one-page executive summary to full appendix-backed report.
Can we cancel the retainer?
Yes. Standard month-to-month after the initial term. Most embedded engagements run 12 months minimum to get the full annual cycle through; quarterly retainers are more flexible. We don't lock clients into multi-year contracts.
Will Ryan personally attend our sessions?
For Embedded vCAIO engagements with strategic-fit accounts, yes. The tier exists in part to make founder-to-founder conversation possible without requiring Ryan to be in every conversation. For Quarterly Advisory, Ryan participates on roadmap-set sessions and ad-hoc when the agenda warrants. For the Single Workshop, Ryan facilitates personally for top-fit prospects in the priority verticals (mining, construction, healthcare).
What if we already have a Chief AI Officer?
Then you probably don't need vCAIO. Where we still see value: multi-vertical pattern-matching when your CAIO is deep in one industry, capability-build support during scale-up before headcount can grow, and operational coverage for the day-to-day AI program work that doesn't need executive attention.
How does this fit if we're already a Unió Digital managed IT client?
Most cleanly. Your IT team already knows your environment, data flows, and security posture. The vCAIO conversation starts from a place of shared context rather than discovery. Strategy discussions translate into actionable IT and Managed AI program updates without re-explaining your stack every quarter.
